CRM Implementation in 30 Days: A Step-by-Step Plan for Small Business

Most CRM rollouts fail not because the system is "bad", but because the company has no clear plan. Teams spend months on configuration, lose interest — and six months later salespeople are back on spreadsheets. In this article we share the 30-day implementation plan we use with UpGrid customers in Uzbekistan.

Week 1. Process audit and preparation

Before you touch CRM settings, you need to understand what exactly you are automating. Otherwise you just move chaos into the system — and end up with expensive chaos.

  • Map your sales funnel as discrete stages: "Lead → Qualified → Demo → Proposal → Contract → Paid".
  • Collect every lead source: website, Telegram, Instagram, calls, referrals.
  • Assign a business owner of the project — without one, nothing ships.
  • Define 3–5 KPIs you will measure 30 days after go-live.

Week 2. Core setup and integrations

This is the week when the CRM starts to fill with your real data.

  • Create funnel stages and the mandatory deal fields.
  • Connect telephony (OnlinePBX, Asterisk) — calls should land in the customer card automatically.
  • Set up email and Telegram integrations so conversations don''t get lost in personal messengers.
  • Import your current client database — but only the entries that are actually alive.

Week 3. Automation and roles

In week three you turn the CRM from a "spreadsheet" into a sales tool.

  • Set up automated tasks: "Call back 2 days after the demo", "Remind me if a lead is idle for 5 days".
  • Configure access roles: managers see everything, sales reps see only their own deals.
  • Add templates for proposals and contracts.
  • Build a dashboard with funnel and conversion rates.

Week 4. Training and a controlled launch

Launching without training equals sabotage. Staff will complain that "the system is hard to use" and keep tracking deals in a notebook.

  • Run 2–3 short trainings (40 minutes each) — far better than one three-hour session.
  • Enforce the rule: "If the deal isn''t in the CRM, it doesn''t exist." Leadership must back this rule up.
  • Review the pipeline in the weekly stand-up for the first two weeks — that''s what builds the habit.

Common mistakes

  • Too many mandatory fields. Reps start gaming the form just to move on.
  • No single inbox for leads. Half the requests still go straight to the manager''s Telegram.
  • IT owns the rollout alone. Without sales involvement, the system never takes root.
