Customer Journey Map for B2B Sales: How to Draw It and Bake It Into Your CRM

Customer Journey Map (CJM) is one of those trendy terms that usually means "a pretty slide for a deck". In B2B sales, a CJM only pays off when it is built into the team''s actual work — tasks, stages, email templates. Let''s break down how to make a CJM that isn''t just for show.
How B2B journeys differ from B2C
- Length. A B2B deal takes from 3 weeks to a year — not "10 minutes on a marketplace".
- Multiple decision-makers. The CEO, CFO, IT, sometimes legal — each looks at the product through their own lens.
- Less emotion, more paperwork. Contracts, RFPs, budget approvals — all part of the journey.
The basic CJM structure
A minimally useful B2B map has six stages:
- Problem awareness. The customer realizes their current solution isn''t working.
- Solution research. Google, referrals, Telegram posts, analyst reports.
- Shortlisting. The customer picks 3–5 vendors to talk to.
- Demo and pilot. Product demo, sometimes a 30-day pilot.
- Internal approval. Finance, security, legal.
- Purchase and onboarding. Contract, payment, first go-live.
What to write in each cell
For every stage, fill in four fields:
- Customer actions: what they actually do (read a blog, download a PDF, message you on Telegram).
- Questions: what they care about at this stage.
- Barriers: why they might "get stuck" or churn to a competitor.
- Our actions: what we do to help them move to the next stage.
How to bake the CJM into the CRM
Good news: you don''t need a separate CJM tool. The map lives inside the CRM itself:
- CJM stages = funnel stages. The six stages above become six deal stages.
- Barriers = checklists. In "Internal approval", a checklist appears in the deal card: "finance approved", "security signed off", "contract sent".
- "Our actions" = automated tasks. In the "Demo" stage, the system creates a task for the rep: send a follow-up in 2 days.
- Customer questions = content templates. For each stage, prepare 2–3 assets: a guide, a case study, a video.
Metrics that show your CJM is working
- Stage-to-stage conversion. If 80% of deals die in "Internal approval", you need more material for the CFO.
- Average time per stage. A "Demo" usually takes 5–7 days. If yours is 25, something is wrong with your follow-ups.
- Share of deals where the rep used a content template. Below 30% means the content isn''t findable or isn''t useful.
The key rule
A CJM is not a one-time project; it''s a living document. Once a quarter, sit down with the head of sales and the head of marketing, open the CRM, look at where deals are actually dying, and update the map.
