Average days a deal lives from creation to close. A long funnel = frozen cash.

5. Share of stale deals

Deals with zero calls or messages for 7+ days. A "forgetfulness" indicator.

6. Card completeness

Percentage of deals with key fields (budget, decision maker, deadline) filled in. If it''s below 80%, the team isn''t working in the CRM — they''re pretending to.

7. NPS / repeat business

Share of customers who would recommend, and share of repeat deals. A "slow" metric, but it shows the team''s real health.

How to tie KPIs to bonuses

The simplest workable scheme:

  • Base salary: 40–60% of total earnings.
  • Result bonus: a percentage of revenue above plan.
  • Quality multiplier: if conversion and CRM completeness are above target, the bonus is multiplied by 1.1–1.2.
  • Penalty multiplier: if CRM completeness drops below 70%, the bonus is cut by 20%.

The key: the formula must fit in one sentence. If a rep needs Excel to figure out their bonus, the scheme has failed.
